chances are the pot is stuck in one direction, causing it to continuously spin in that direction.

did you take out the pot? i'm aware of the fact that after fixing the servo mechanically-or removing the plastic stub piece that sticks out of one gear- you should replace the potentiometer with two 2.2k resistors.

the potentiometer has 3 pins. remove the wires from each pin(desoldering probably) and replace the outer pins with said resistors to the outer wires and the other ends of each resistor to the middle pin.

i may be a bit vague, but thats how I do it. i would just go with a normal motor if i were your team though, just to be safe.
