Paul,
Each team has it's own organization or lack there of. The goal is to find what works best for your team. If you are trying to find the "right" answer, there is none. I would recommend having your team put together a feedback form for the students and adults on what they think worked (or didn't). This can be used to make improvements for next year. You are right in that whatever organizational structure you want to use, the team should make sure to clearly define the roles and responsibilities of each team member in the handbook.
